The AEO tool category has a tell. Open any of them — HubSpot AEO, AEO Engine, SE Ranking's AEO module, Webflow's new AEO product — and you'll find the same shape of output. A score. A list of recommendations. An estimated traffic lift if you make the changes. Maybe a chart showing which AI engines mention you most.

What you won't find is the part where the recommendations actually get applied to your site.

This is the strange thing about how a category builds itself. AEO is operational work — you generate structured content for AI crawlers, you publish it where they can find it, you tell search infrastructure that something changed so it gets re-indexed. Three steps. None of them ambiguous. All of them deterministic enough to automate. And yet the tools that have raised millions of dollars to "help brands win in AI search" stop at step zero: telling you the work needs doing.

This week we shipped what those tools don't.

The three steps, automated

After every content change you make in Narratr — a product description rewrite pushed to Shopify, a homepage block updated on WordPress, an audit recommendation accepted and applied — three things now happen in sequence, automatically, in the background.

First, we regenerate your /llms.txt file. If you haven't seen this format yet: llms.txt is a markdown-structured file at the root of your domain that describes your site to AI crawlers. It's robots.txt for the LLM era. The content includes who you are, what you sell, what you stand for, and where the canonical pages are for each of your key offerings — written in plain language that an AI crawler can actually parse and cite. Anthropic, Google, and Perplexity all read it when their crawlers visit your site. Most brands don't have one. Most AEO tools don't generate one.

We do, automatically, from the same brand intelligence layer that drives everything else in Narratr — your voice, your claims, your positioning, your offerings. The file gets refreshed every time your brand changes, so what AI crawlers read about you stays current.

Second, we publish that file to your CMS. Not to a sandbox. Not to a downloadable that you have to FTP somewhere. To your actual Shopify store as a real page at /pages/llms-txt, or to your WordPress site as a real page. One click in our UI. The file becomes a page that lives at your domain, with the redirect rule we surface in the publishing UI so your-domain.com/llms.txt resolves cleanly. Then we run a server-side verify to confirm the file actually appears at the canonical URL — because shipping isn't shipping until you can fetch it.

Third, we ping IndexNow. IndexNow is a Microsoft and Yandex-led standard for instant URL submission. When you tell IndexNow that a URL changed, Bing and Yandex re-crawl within minutes instead of waiting their usual day or two. We auto-submit your llms.txt URL — and every other URL we touch on your CMS — through IndexNow after every push. The setup involves uploading a single key file to your domain root, which we walk you through one time, and then the rest of the loop happens silently.

The whole sequence — generate, publish, verify, ping — finishes before you've finished reading your next email.

Why this matters more than the tools that monitor

Most of what gets called "AEO tooling" today is monitoring. Evertune watches how ChatGPT, Claude, Gemini, and Perplexity describe your brand in their answers. AEO Engine and HubSpot AEO grade your readiness against best-practice checklists. These are useful products for the buyer who has the budget and the team to act on what they find — usually a five-person marketing org at a $50M+ company.

For everyone else, the gap is structural. The diagnosis tells you that your llms.txt is missing or thin or out of date, and then you go off and either write one yourself (most people don't), pay an agency to write one (expensive, and they'll write a generic one), or ignore the recommendation (most likely). The tool's score doesn't move because the underlying file doesn't exist. Six months later you're paying for a monitoring product to remind you that the work you didn't do is still not done.

Narratr's bet is that AEO is more usefully treated as a workflow problem than a measurement problem. The right time to update your AI-search readiness is when your brand changes — when you launch a new product, change your positioning, push a homepage rewrite. At those exact moments, you have the freshest, most accurate description of your brand somewhere in your own product (in our case, the brand intelligence layer that powers everything else). The cost of regenerating an llms.txt from that source is essentially zero. The cost of not regenerating it is that you remain invisible to the AI search engines you'd otherwise be cited by.

So we wired it as a default. Every push triggers the loop. You don't think about it. The file stays current. The indexers stay informed. Your brand stays legible.

And we made it free for everyone

The decision worth explaining: every Narratr brand, including the free Starter tier, gets the first llms.txt publish and the IndexNow setup at no cost.

There's a version of the bootstrapped-pricing argument that says we should paywall this. AEO is hot. Buyers will pay for it. Free Starter should be functional but not powerful, and powerful features should be the upgrade trigger.

We chose differently. The Starter tier exists to demonstrate value before someone pays — and the most demonstrable thing Narratr does is make your brand visible to AI search engines that wouldn't have known about you otherwise. A brand that publishes their llms.txt on Starter, sees it indexed by Bing and Yandex within an hour, and then watches their share of citations in Perplexity tick up over the following weeks has experienced something concrete and verifiable. They didn't need to read our marketing copy to know it works.

The continuous loop — regenerating llms.txt on every content change, pinging IndexNow on every push — is what we charge for. That's the part that compounds, that's the part that needs the rest of Narratr to be running, and that's the upgrade trigger when a Starter user changes their brand and realizes the file went stale. Setup is free; ongoing operation is paid.

It's also the right competitive frame. Every AEO tool that's currently funded is paywalled top to bottom. Narratr is the only one that gives every brand a free path to AI-search legibility. That's not a discount — it's a category position.

What you can do with this
